Time to first review
Average elapsed time from a PR being ready for review to the first non-author review submission, for reviews that happened in the selected period.- Start (“ready”): the earliest available among first reviewer requested, “marked ready for review,” or PR creation. Draft PRs are not ready.
- End: first non-author, non-bot review submission.
- Aggregation: mean.
- Direction: lower is better.
Time to approve
Average elapsed time from the first review on a PR to the first approval, for approvals that happened in the selected period.- Start: first review submission.
- End: first approval.
- Aggregation: mean across PRs with both timestamps.
- Direction: lower is better.
Avg comments per PR
Average number of comments on merged PRs in the period (issue and review thread activity on the PR).- Direction: higher is better, within reason. Zero comments on non-trivial PRs is a red flag; triple-digit comment threads usually mean the PR is too big or the review process has scope creep.
Merged without approval
Count of merged PRs that never received an approval in GitHub (as Sweetr sees it from your connected data).- Direction: lower is better.
- Caveat: some teams intentionally allow self-merge for bots, hotfixes, or single-contributor repositories. Calibrate against what’s expected, not zero.
