# PR Cycle Time Breakdown

> Mean cycle time split into coding, first review, approval, and merge.

Splits mean **cycle time** for **merged PRs** into its four sequential phases, stacked per period. The **white line** is total cycle time (sum of the four phases).

* **Coding** — first commit to PR marked ready for review.
* **First review** — ready for review to first review submitted.
* **Approval** — first review to the approval that unblocks merge.
* **Merge** — approval to merge (usually CI + merge queue).

### Why it matters

Cycle time is the end-to-end "idea to shipped" clock, but the average alone hides where time actually goes. This breakdown tells you *which phase* to attack first: slow reviews, stale approvals, flaky CI, or authors sitting on branches.

### What good looks like

High-performing teams aim for a median cycle time **under 24 hours**, but what matters more is the shape of the breakdown. A healthy team's cycle time is dominated by **Coding**, with thin slivers for first review, approval, and merge. When review or merge phases grow, the team is waiting, not building.

### How to improve

Pick the thickest phase and attack it:

* **Coding dominates** — PRs may be too big, or authors are parking branches. See [PR size distribution](/metrics-and-insights/pr-flow/size-distribution).
* **First review dominates** — reviewers aren't picking PRs up. Shorten assignment rules, set a team SLA, or enable [Alerts](/automations/alerts) on stuck reviews.
* **Approval dominates** — review threads drag on. Cut nitpicks, move style to linters, and coach the team on trusting small changes.
* **Merge dominates** — flaky CI or a crowded merge queue. Stabilize CI and prioritize shipping what's ready over starting new work.

### How the timing works

* **Total cycle time** is end-to-end for each merged PR: from first commit to merge.
* The chart splits that time into **coding** (up to "ready" for review), **first review**, **approval**, and **merge** (e.g. CI, queue) using the same events you see in Git.
* In edge cases, those slices can overlap. Sweetr **normalizes** them so the four segments always add up to the same total cycle time, then **averages** that per period. The white line (total) always matches the sum of the four bands, so you can compare weeks fairly.
